The AI Adoption Gap Diagnostic™

AI adoption breaks down in four places.

Adoption rarely fails because the tool was wrong. It fails in the human layer, and the failure has a location: People, Adaptive Culture, Capability, or Evidence. The Diagnostic finds which pillar is under strain and what to address first.

Where inside an organization does AI adoption stall?

The research puts the cause in the workforce rather than the technology. BCG found that 70% of AI value comes from workforce change, with only 10% from the algorithms and 20% from technology implementation.

That means the money is usually spent where the value is not. Licenses get bought, training gets scheduled, and the part that decides the outcome, which is whether people change how they work, gets left to happen on its own.

When it does not happen on its own, the stall has a specific shape. Direction is unclear, or managers cannot translate it, or the culture rewards something other than what was announced, or nobody knows who checks the output before it reaches a customer. Each of those is a different problem with a different fix, which is the reason a general readiness score is not much use.

AI moves at the speed of
the pillar with the most
resistance.

Why this is hard to see from inside

Nobody has an accurate view of their own culture, and nobody gets a straight answer about what their people are protecting. Both are structural, not a failing of the leadership team.

That is what the diagnostic is for. It goes looking in all four pillars rather than the one everybody is already arguing about, and every finding comes back with a count rather than an impression.

What are the four PACE pillars?

Twelve domains, organized into four pillars. Implementation has a deadline. Adoption has a PACE.

The four PACE pillars, what each produces, and the problem it answers
PillarWhat it producesThe sentence it answers
P People Empowered people “My team won’t get on board.”
A Adaptive Culture A culture that moves “We announced it and nothing changed.”
C Capability Accelerated performance “The tools are in and the work didn’t change.”
E Evidence Sustainable growth “I can’t show the board a return.”

What are the twelve domains?

Each pillar carries three domains. The line under each one is what an owner actually says out loud, which is usually how the domain gets identified in the first place.

P People

  1. 01Human Readiness and Psychological Safety“Will my people tell me the truth about what isn’t working?”
  2. 02Mindset and Paradigm Shift“My leaders still think this is a phase.”
  3. 03Leadership Architecture“Can my executives and managers run a company that works this way?”

A Adaptive Culture

  1. 04Communication Intelligence“We announced it and nothing changed.”
  2. 05Resistance Diagnostics and Reframing“My team is quietly working around it.”
  3. 06Cultural Operating System“What we say we reward and what we actually reward are different.”

C Capability

  1. 07Identity and Role Reinvention“If the software does that part, what is my foreman for?”
  2. 08Ethics, Trust and Governance“Who checks it before it goes to a customer, and whose name is on it?”
  3. 09Shadow AI Visibility“I have no idea what my people are already pasting into these things.”

E Evidence

  1. 10Regulatory Risk and Alignment“Our clients are starting to ask us about this in questionnaires.”
  2. 11Stakeholder Alignment“Everybody’s pulling a different direction on this.”
  3. 12Measurement and Momentum“I can’t show anyone a return.”

If one of those twelve sentences just landed, you can find out which pillar it belongs to right now. Tick the sentences you have actually said and the page names your constraint. Two minutes, no email, nothing stored.

Which assessment is the right one?

Three instruments, each answering a different question, in increasing depth.

AI Adoption Gap Snapshot™
Free, about five minutes. Surfaces the early signals of adoption risk. The place to start if you are not yet sure there is a problem worth naming.
AI Adoption Gap Diagnostic™
A paid diagnostic examining the four pillars, to find where direction, management, trust, culture, roles, governance, workflows, accountability, or measurement are placing adoption under strain, and what to address first. This one measures the organization.
Accorda Leadership Index
A facilitated diagnostic for executives and managers, scoring each executive and manager 1.0 to 5.0 across five dimensions and identifying the leadership identity they run on today. This one measures the executives and managers.

The assessments make the gaps measurable. Workshops and one-on-one development close them.

Frequently asked questions

Where does an AI initiative stall inside a company?

Most stall in the human layer rather than the technology. BCG found that 70% of AI value comes from workforce change, with 10% from the algorithms and 20% from technology implementation. When adoption stalls, the cause is usually direction, management capability, trust, culture, role clarity, governance, workflow, accountability, or measurement, and rarely the tool itself.

What are the four PACE pillars?

People, Adaptive Culture, Capability, and Evidence. People covers human readiness, mindset, and leadership. Adaptive Culture covers communication, resistance, and what the culture actually rewards. Capability covers roles, governance, and unmanaged AI use. Evidence covers regulatory alignment, stakeholder alignment, and measurement. The four pillars set the pace at which an organization can absorb the change.

What is an AI adoption assessment?

It examines where an organization’s AI use is breaking down and why. The AI Adoption Gap Diagnostic™ examines the four pillars across twelve domains, then reports which pillar is under the most strain and what to address first. It measures the organization. The Accorda Leadership Index measures the executives and managers.

How is this different from an AI readiness assessment?

Readiness describes preparing executives and managers, employees, teams, culture, and governance for the change. Adoption describes employees using AI consistently, in meaningful work, without resistance, until it is a natural part of how they work. The Diagnostic measures both the preparation and where consistent use is currently breaking down, so the finding points at specific work rather than a general score.

People who find this page are usually reading something that finally names a piece nobody had named for them. Every week or two I publish one more of those — where AI adoption is actually breaking down inside companies, built from the research and from what I see in real leadership teams.

No pitch, no sequence designed to wear you down. If it stops being useful, one click and you are out.

Would you rather start with a read on your own organization? The AI Adoption Gap Snapshot™ takes five minutes and covers all twelve domains.
